Implementing Production plans

Implementing production plans can be divided into 3 smaller tasks:

– to teach bakers enter produced items on time

– to switch to dynamic production plans for several positions

– to teach managers create and control production plans.

On time entering of produced items

Usually bakers use one of the following options to enter produced items:

– make notes on paper, to be entered in the system later by managers

– enter production in the system in the end of shift in one document

The point is to teach them to enter produced items at once, immediately after they are taken from the oven. The most common objection of bakers is that they don’t have time and that it is too time-consuming. Let us examine a screenshot of an ordinary day in a bakery with 2 bakers and one kitchen worker. The screenshot shows that all production is entered at different time and that there are more than X production screens:

All bakers’ fears are based on their previous experience in a different software. To gain new experience and dispel fears it is needed to discuss a testing period during which the bakers will give their feedback.

Dynamic production plans

After the bakers start entering produced items on time and stop being worried about time expenditures one can start introducing dynamic production plans.

To do this, choose 3-5 items and enter the necessary formulas in the production plan.

Controlling production plans

When the bakers start using dynamic production plans, the manages will have an opportunity:

– to control if a baker is following production plan

– to check how accurately the production plan is made

Let’s check the work in the production plan report. Green color is used for production according to plan, yellow – production with deviation. Red means canceled production. On mouse hover all calculations are visible.

After making sure that a baker follows production plan the only thing left to do is to check that the goods produced according to the plan were available on the display all day long and in the evening the leftover amount does not exceed the limit. Hourly report is suitable for this task.

Full implementation of the production plans

After testing the functioning of production plans for several items and making the necessary corrections  and possibly changes in personnel work, it is the right time for full deployment of dynamic production plans:

– extend production plans to all assortment

– create production plans for all locations

– teach all the managers how to control bakers and plans in the new mode.
